Watts vs Lumens — The Switch the Industry Got Wrong

Ask most people how bright a light bulb is and they will tell you the wattage. Sixty watts. One hundred watts. The number is so deeply embedded in how we think about light that it has outlasted the technology that made it useful by decades.
The watt has never measured light output. It measures energy consumption — the rate at which a source draws electrical power. The reason wattage worked as a proxy for brightness is that incandescent lamps were consistent enough in their inefficiency that more energy in reliably meant more light out. The relationship was stable. The shortcut was harmless.
LED destroyed that stability. The efficacy of LED products — lumens produced per watt consumed — varies so widely across the market that wattage now tells you almost nothing about light output. A 12W LED from a quality manufacturer can produce more light than a 20W LED from a poor one. A 6W decorative LED may outperform a 10W product from a different brand. Specifying by wattage alone is no longer a shortcut. It is a gamble.
The correct metric is lumens — total light output — combined with efficacy, expressed as lumens per watt. These two numbers together tell you how much light a source produces and how efficiently it produces it. For professional specification, they should always be accompanied by independent photometric data rather than manufacturer declarations alone.
The practical implication extends beyond specification. When a client asks why a premium LED product is more expensive than a cheaper alternative at similar wattage, the wattage comparison is the wrong frame. The correct comparison is lumen output, maintained over the rated lifespan, verified by independent testing. Price per verified lumen, sustained over time, is a very different calculation.
Retire the watt as a measure of brightness. It earned its retirement.
The watt was never a measure of light. It was a measure of our ignorance about light.
